The Challenge:

A consumer toy manufacturer building Toy production capability in India from the ground up.

The Challenge:

The client needed to import a full set of precision plastic injection moulds from a Chinese manufacturer - heavy, multi-cavity industrial tooling - as the foundation for an entirely new manufacturing line in India.

This wasn't a one-off product shipment; it was capital equipment underpinning a multi-phase indigenization strategy, and most freight forwarders simply don't carry the engineering literacy or heavy-cargo specialization to manage tooling imports of this complexity.

The Challenge:

What We Did:

  • Engineering Pre-Analysis: Conducted a comprehensive engineering review of every mould set, analyzing weight distribution, dimensions, and material composition before quoting or sourcing began.

  • Commercial Restructuring: In place of the client’s default CIF routing, designed and executed a strictly controlled FOB-based shipping strategy instead.

  • Regulatory Readiness for Localization: Structured the import strategy to seamlessly align with the client’s timeline for domestic BIS (Bureau of Indian Standards) Quality Control Order licensing, ensuring that once local production fired up, the output was immediately ready for legal compliance and domestic market deployment.

  • Verified correct HSN classification for industrial manufacturing equipment, distinct from toy-category regulation

  • Factory Floor Integration: Advised on the unloading, uncrating, and internal transit layout at the domestic manufacturing facility to ensure the multi-tonne tool sets were positioned safely for immediate mounting onto the injection moulding presses.

The Impact:

Logistics Savings

Eliminated passive factory routing structures by enforcing a high-transparency FOB procurement strategy.

18%

Compliance Delays

Transitioned heavy manufacturing assets out of complex consumer toy regulations into industrial classifications.

Zero

Floor Compatible

Bypassed trial-and-error facility matching, delivering multi-tonne tooling straight to a precision-compatible factory floor.

100%

The Impact:

80+ ongoing Projects

Eliminated passive factory routing structures by enforcing a high-transparency procurement strategy.
